Saludos a todos, seguimos con la etapa pre-operativa para comenzar un emprendimiento. Ya definida las acciones que tenemos que realizar en la etapa pre-operativa (si no has leído aún, puede hacerlo en este post)), y definidas las tareas debemos hacer la planificación.

Planificación:

Esta es una de las partes más interesantes del asunto. A mi particularmente me gusta mucho porque es como un juego y si lo juegas bien puedes obtener buenos beneficios. Un buen planificador es algo sumamente útil para cualquier emprendimiento sin importar su naturaleza.

En la planificación se busca saber el costo y el tiempo que nos va a llevar desarrollar determinado proyecto. En este artículo vamos a hablar de la planificación de un proyecto de actividades estándar con actividades de duración y costos relativamente conocidas. Para los casos de proyectos con actividades y costos desconocidos, como los proyectos de software, se utilizan otras herramientas y metodologías de planificación.

El primer paso para planificar algo es dividir nuestro proyecto en tareas que podamos analizar para determinar su costo y duración. Vamos a utilizar el ejemplo del artículo anterior sobre definición de tareas, si no lo haz leído te invito a leerlo aquí.

En este artículo ya dividimos nuestro proyecto en tareas y asignamos recursos a cada una de ellas (los, vehículos, ingredientes, personas, etc). También, asignamos una duración estimada para cada tarea. Por ejemplo, para la Adquisición de la Batidora consideramos que necesitaríamos un vehículo, un comprador y el dinero para comprar la batidora. Ahora debemos asignar un costo estimado a esta tarea.

Costos Estimados

Al hacer una planificación vamos a conseguirnos básicamente 2 tipos de costos. Costos que se ejecutan por unidad de tiempo y costos que se ejecutan de forma puntual. Los costos que se ejecutan por unidad de tiempo son costos que se incurren por hora, por día, etc, por ejemplo, el alquiler de cosas o al pago a personas. En nuestro ejemplo de tarea de "Adquisición de Batidora", el pago del vehículo que nos lleva, puede ser por hora al igual que el pago de la persona que realizaría la compra.

Hay costos que se ejecutan de forma puntual. Generalmente cuando adquirimos materiales o equipos (a menos que lo compres a crédito). En nuestro ejemplo, asumimos que vamos a comprar la batidora de contado y es un costo que se ejecuta una sola vez en ese momento.

Duración Estimada

La duración de una tarea influye directamente en su costo, ya que todos los componentes de costo que sean por unidad de tiempo se verán afectados por la duración. En nuestro ejemplo, si estimamos que nuestra compra de batidora se va a tardar 4 horas, entonces serán 4 horas de costo de alquiler de vehículo más 4 horas del pago del comprador. El pago de la batidora es algo que no lleva tiempo por lo que no es afectado por la duración. Si la tarea durase menos tiempo, nos costará menos, y su durase más tiempo nos costará más.

Luego que tenemos nuestras tareas con nuestros componentes de costos y nuestras duraciones, lo que nos toca es colocarlas todas en una secuencia temporal que nos permita visualizar cuanto tiempo nos va a llevar cada tarea y cuánto dinero vamos a necesitar en cada momento.

Mi herramienta preferida para hacer esto es un diagrama de Gantt. En internet vas a poder encontrar infinidad de artículos y ejemplos sobre diagramas de Gantt. Incluso hay sitios que te permite hacer diagramas de Gantt de forma gratuita con un nivel profesional básico. Yo te recomiendo que visites la pg www.projectmanager.com ellos tienen una versión de prueba de 1 mes bastante profesional, pero lo mejor es que tienen un sinfín de artículos en su blog que fácilmente pueden sentar las base para cualquier persona que quiera manejar un proyecto.

Caso Base

Para ejemplificar todo esto, he hecho un diagrama de Gantt básico en Excel. Muchas personas usan el Excel para hacer diagramas de Gannt. Así que sin más, nuestro proyecto para hacer Torta, tomanado en cuenta las tareas definidas en el artículo anterior quedaría más o menos así:

En este ejemplo tenemos las tareas enumeradas con sus componentes de costos, la duración en horas de cada tarea, el costo por unidad de cada componente de costo, y el costo total de cada componente de costo (el costo por unidad por la cantidad de unidades) el costo total de la terea (la suma de los totales de sus componentes de costo).

Por ejemplo, Si vemos la tarea “Adquisición de Batidora”, vemos que nos toma 4 horas, por lo tanto vamos a gastar 4 horas en el vehículo a razón de 10$ por hora, lo que nos da un gasto total en vehículo de 40$. La Batidora no tiene tiempo sino solo costo, su costo total es 40$, y estimamos 4 horas para el comprador a razón de 5$ por hora, lo que nos da un costo total de 20 dólares en el comprador. De esta forma en la tarea de “Adquisición de Batidora” vamos gastar 4 horas en total y un total 100 $ (todos estos números son con fines ilustrativos). El mismo ejercicio hacemos con cada tarea y al final obtenemos el costo total del proyecto. En este caso 422 $.

En el lado derecho tenemos una representación grafica de lo que dura cada tarea y de en qué momento puede será ejecutada. En este ejemplo, todas las tareas las ejecutamos una tras otra, y así están graficadas, una luego de la otra. En nuestro caso cada cuadrito verde dura 4h, así la primera tarea de 8h dura 2 cuadritos verdes y las otras de 4h un solo cuadrito cada una. De esta forma rápidamente vemos el tiempo que nos va a tardar hacer la torta de nuestro proyect. Con la duración que hemos asignado a cada tarea y si las hacemos una tras otra, nos vamos a tardar del Lunes al Miércoles, 3 dias.

Así pues, si hacemos esta planificación con estas estimaciones de costo y duración, podemos supone que nuestra torta nos va a costar $422 y nos vamos a tardar 3 días en hacerla.

Adicionalmente, debajo de cada cuadrito verde está el costo asignado a esa tarea, por lo que vemos cuánto dinero vamos a gastar cada día. Esta información se utiliza para hacer los flujos de caja de los proyectos. Y esto es muy importante, pues si te fijas no necesitamos los 422$ de un solo golpe, sino que necesitamos 150 el Lunes, 180 el Martes y 92 El Miércoles. Cuando tienes un proyecto de 3 meses, por ejemplo, es muy importante saber que no necesitas todo junto, sino que puedes ir consiguiendo una parte del dinero cada mes. El diagrama de Gantt y la planificación te dice cuanto dinero es que vas a tener que conseguir cada mes.

Optimización

Una vez que tienes la planificación base, viene la parte de la magia. La optimización. En esta parte te pones a observar tu planificación y a ver en donde la puedes optimizar. Para casos de proyectos medianamente complejos en adelante, es muy difícil optimizar sin poder ver la planificación base primero. La optimización parte de la planificación base.

Así, que para nuestro ejemplo, hice la siguiente optimización:

En esta nueva planificación hice lo siguiente: conseguí otro vehículo y otro comprador. Así, ahora tenemos el vehículo 1 y el vehículo 2 y el comprador 1 y el comprador 2. Los vehículos tienen la misma tarifa por hora y los compradores también. Al agregar otro vehículo y otro comprador puedo hacer tareas simultáneas que anteriormente tenia que hacer una tras otra. Ahora, mientras el vehículo 1 y el comprador 1 están ocupados en la tarea “Adquisición de Materiales”, podemos utilizar al vehículo 2 y al comprador 2 en las tareas “Adquisición de Batidora” y “Adquisición de Molde”.

Como vamos a hacer esas tares de forma paralela podemos comenzar a hacer la torta un día antes. Ahora, con los mismos 422$ nos tardamos solo 2 días, Lunes y Martes. Pero en contraparte, el primer día necesitaremos 330$ en vez de 150$, esto es porque en el día 1 gastaremos lo que antes habíamos planificado gastar entre el día 1 y 2.

En este mismo ejemplo podemos seguir optimizando. Por ejemplo, qué pasaría si en el mismo vehículo llevara los 2 compradores por que consiga un tienda donde pueda comprar todo? Ahí te dejo eso para que hagas en ejercicio y veas que pasa con la planificación.

De esta manera se planifican los proyectos. Con mayor nivel de detalle tu estimado de tiempo y dinero será mejor. Planificar tus actividades es algo fundamental para llevarse la menor cantidad de sorpresas en el camino. En el caso de que vayas a necesitar un préstamo o un socio capitalista, no es lo mismo decirle que necesitas $1.000.000 de un solo golpe, a decirle que necesitas $250.000 mensual por 4 meses. Te aseguro que de la segunda forma será mucho más fácil.

Greetings to all, we continue with the pre-operational stage to start an enterprise. Already defined the actions that we have to perform in the pre-operative stage (if you have not read it yet, you can do it in this post)), and defined the tasks, now we must do the planning.

Planning:

This is one of the most interesting parts of the matter. I particularly like it a lot because it's like a game and if you play it well you can get good benefits. A good planner is extremely useful for any endeavor regardless of its nature.

Planning seeks to know the cost and time it will take us to develop a certain project. In this article we are going to talk about the planning of a standard activity project with activities of relatively known duration and costs. For cases of projects with unknown activities duration and costs, such as software projects, other planning tools and methodologies are used.

The first step in planning something is to break down our project into tasks that we can analyze to determine their cost and duration. We are going to use the example of the previous article on task definition, if you have not read it I invite you to read it here.

In this article we already divide our project into tasks and assign resources to each of them (vehicles, ingredients, people, etc.). Also, we assign an estimated duration for each task. For example, for the Acquisition of the Blender we considered that we would need a vehicle, a buyer and the money to buy the blender. We must now assign an estimated cost to this task.

Estimated Costs

When planning we will basically get 2 types of costs. Costs that are executed per unit of time and costs that are executed in a timely manner one time. Costs that are executed per unit of time are costs that are incurred per hour, per day, etc., for example, renting things or paying people. In our example of task of "Acquisition of Blender", the payment of the vehicle that takes us, can be by the hour as well as the payment of the person who would make the purchase.

There are costs that are executed in a one-time manner. Generally when we purchase materials or equipment (unless you buy it on credit). In our example, we assume we're going to buy the mixer and it's a one-time cost at that time.

Estimated duration

The duration of a task directly influences its cost, as all cost components that are per unit of time will be affected by the duration. In our example, if we estimate that our blender purchase is going to take 4 hours, then it will be 4 hours of car rental cost plus 4 hours of buyer's payment. The payment of the mixer is something that does not take time so it is not affected by the duration. If the task lasts less time, it will cost us less, and if last longer it will cost us more.

After we have our tasks with our cost components and our durations, what we must do is place them all in a temporal sequence that allows us to visualize how long each task will take us and how much money we will need at each moment.

My favorite tool for doing this is a Gantt chart. On the internet you will be able to find countless articles and examples about Gantt charts. There are even sites that allow you to make Gantt charts for free with a basic professional level. I recommend you visit the pg www.projectmanager.com they have a fairly professional 1-month trial version, but the best thing is that they have endless articles on their blog that can easily lay the foundation for anyone who wants to handle a project.

Base Case

To exemplify all this, I have made a basic Gantt chart in Excel. Many people use Excel to make Gannt diagrams. So without further ado, our project to make Cake, taking into account the tasks defined in the previous article would be more or less like this:

In this example we have the tasks listed with their cost components, the duration in hours of each task, the cost per unit of each cost component, the total cost of each cost component (the cost per unit for the number of units) and the total cost of the task (the sum of the totals of its cost components).

For example, if we see the task "Blender Acquisition", we see that it takes us 4 hours, therefore we will spend 4 hours on the vehicle at the rate of $ 10 per hour, which gives us a total vehicle expense of $ 40. The Blender has no time but only cost, its total cost is $ 40, and we estimate 4 hours for the buyer at the rate of $ 5 per hour, which gives us a total cost of $ 20 in the buyer. In this way in the task of "Acquisition of Blender" we will spend 4 hours in total and a total $ 100 (all these numbers are for illustrative purposes). The same exercise we do with each task and in the end we get the total cost of the project. In this case $422.

On the right side we have a graphic representation of how long each task lasts and when it can be executed. In this example, all the tasks are executed one after the other, and so they are graphed, one after the other. In our case each green square lasts 4h, so the first task of 8h lasts 2 green squares and the others of 4h a single square each. In this way we quickly see the time it will take us to make the cake of our project. With the duration we have assigned to each task and if we do them one after another, we will take from Monday to Wednesday, 3 days.

So, if we do this planning with these estimates of cost and duration, we can assume that our cake will cost us $ 422 and we will take 3 days to make it.

Additionally, under each green square is the cost assigned to that task, so we see how much money we are going to spend each day. This information is used to make the cash flows of the projects. And this is very important, because if you think about it we do not need the $ 422 in one go, but we need $ 150 on Monday, $ 180 on Tuesday and $ 92 on Wednesday. When you have a 3-month project, for example, it is very important to know that you do not need all the money together, but that you can get a part of the money each month. The Gantt chart and planning tells you how much money you are going to have to get each month.

Optimization

Once you have the base planning, comes the magic part. Optimization. In this part you start to observe your planning and see where you can optimize it. For cases of moderately complex projects onwards, it is very difficult to optimize without being able to see the base planning first. Optimization starts from the base planning.

So, for our example, I did the following optimization:

In this new planning I did the following: I got another vehicle and another buyer. So, now we have vehicle 1 and vehicle 2 and buyer 1 and buyer 2. Vehicles have the same hourly rate and so do buyers. By adding another vehicle and another buyer I can do simultaneous tasks that I previously had to do one after another. Now, while vehicle 1 and buyer 1 are busy in the "Material Procurement" task, we can use vehicle 2 and buyer 2 in the "Blender Acquisition" and "Mold Acquisition" tasks.

As we are going to do these tasks in parallel, we can start making the cake a day before. Now, with the same $ 422 it took us only 2 days, Monday and Tuesday. But on the other hand, the first day we will need $ 330 instead of $ 150, this is because on day 1 we will spend what we had previously planned to spend between day 1 and 2.

In this same example we can continue to optimize. For example, what would happen if in the same vehicle you took the 2 buyers to get a store where you can buy everything? There I leave that for you to do in exercise and see what happens with planning.

In this way the projects are planned. With a higher level of detail your estimate of time and money will be better. Planning your activities is essential to get the least amount of surprises along the way. In the event that you are going to need a loan or a capitalist partner, it is not the same to tell him that you need $ 1,000,000 in one fell swoop, to tell him that you need $ 250,000 per month for 4 months. I assure you that in the second way it will be much easier.
